An AI Agent That Actually Reduced the Service Queue
How a grounded AI agent handling first line service questions cut queue volume while keeping a clear handoff to human agents for anything it should not answer.

The Challenge
A high volume of service cases were repetitive order status, return policy and account questions that agents answered essentially the same way many times a day. Agent time that could have gone toward genuinely difficult cases was instead absorbed by questions that had a single correct answer sitting in a system the customer simply could not see.
The organization had tried a chatbot once before and abandoned it after a string of customer complaints. That earlier bot answered confidently but generically, drawing on general knowledge about returns policies rather than the customer's actual order and account data, and it occasionally gave answers that were flatly wrong for the specific situation. Trust in any automated assistant was low going into this engagement, both from customers and from the internal team who had lived through the previous rollout.
Rebuilding that trust meant the new effort could not simply be a better version of the same approach. It needed a fundamentally different relationship to the underlying data, and it needed a visible, reliable way to hand off to a human the moment a question went beyond what the system should be answering on its own.
Our Approach
Zealit built the agent on top of the client's own order, account and policy data rather than general knowledge, so every answer it gave was grounded in the specific customer's actual situation instead of a plausible sounding generic response. This was the central design decision the whole project turned on: the agent does not guess at what a return policy probably says, it looks up what it actually says for that customer's order.
Explicit rules governed when the agent answered directly and when it handed off, rather than leaving that judgment implicit in a model's confidence score. Order status, return eligibility and account balance questions were in scope from day one; anything touching a complaint, a dispute or an unusual account situation routed to a human agent automatically, with the full conversation context attached so the customer never had to repeat themselves.
Rollout was deliberately gradual. The agent launched against only the highest volume, lowest risk question types, and its scope expanded only as accuracy held up under real production traffic, not on a fixed timeline. Given how the previous chatbot attempt had gone, earning back trust through a visibly cautious rollout mattered as much as the technical accuracy of the agent itself.
Key decisions
- Grounded every answer in the customer's actual order and account data instead of general policy knowledge, directly addressing why the earlier chatbot had failed.
- Defined explicit handoff rules up front rather than relying on a model's own confidence to decide when to escalate.
- Attached full conversation context to every handoff, so a human agent picking up a case never asked the customer to repeat themselves.
- Expanded the agent's scope only as production accuracy held up, rather than committing to a fixed rollout timeline in advance.
Results
Queue volume
Repetitive order status and policy questions were resolved without reaching a human agent.
Handoff quality
When the agent handed off, the human agent received full conversation context instead of starting over.
Trust
Grounding answers in real order and policy data avoided the confident wrong answers that sank the earlier chatbot attempt.
Focus areas
- Lower first line queue volume
- Clear handoff rules
- Grounded, not generic answers
- Faster time to resolution
